When an AI video misses the prompt, do not rewrite everything and generate again. First identify the earliest visible failure, decide whether it came from the selected mode, a structured setting, a source reference, or the shot description, then change one controllable variable and retest the same shot.

That is the difference between troubleshooting and guessing. The goal is not to force perfect literal compliance from a generative model. The goal is to learn which instruction or control changed the result, preserve what already worked, and stop spending when the shot needs to be reframed rather than reprompted.

Do not replace “actual visible failure” with “looks bad.” Write an observable difference: “the bottle rotates, but the camera also moves,” “the red cap becomes black after the turn,” or “the handoff never reaches the final frame.”

The failure packet protects good parts of the result from accidental changes. It also tells you when a supposed prompt problem is actually a mode or parameter mismatch. Attach every repair attempt to this record instead of starting a new, disconnected prompt thread.

This repair log is the primary artifact. The diagnostic categories below only help choose the next row; they are not a promise that one category has a universal fix.

Route the next test from the evidence record

Move down the list until one test explains the miss. Do not start with prettier adjectives.

1. Check the mode and structured settings

Confirm whether you ran text-to-video, image-to-video, key-frame video, reference-to-video, video editing, or another supported mode. Then inspect aspect ratio, duration, resolution, audio, and model selection in their dedicated controls.

Writing “vertical 9:16, ten seconds” inside the prompt does not reliably override a conflicting interface or API value. If a task needs a source image to preserve a product, text-to-video may be the wrong mode even when the prose describes the product precisely.

First test: correct only the wrong mode or setting. Keep the prompt and source assets unchanged.

2. Check the source and reference set

In image-to-video work, the image already supplies subject appearance, composition, lighting, and style. Runway's current image-to-video prompting guide recommends using the text primarily for motion and temporal progression rather than redescribing the input image.

Look for these conflicts:

  • two references show different products, outfits, faces, or camera angles;
  • the prompt asks for a visual state that contradicts the starting frame;
  • a low-quality hand, label, or edge artifact becomes stronger in motion;
  • the reference implies a locked camera while the prompt requests an aggressive orbit;
  • the first and last frames require an impossible transition for the available duration.

First test: remove one conflicting reference or replace one damaged source. Keep the motion instruction and settings fixed.

3. Check subject assignment and action load

Count the active subjects and actions. A short shot that asks three people to perform different gestures while two products transform and the camera changes direction is not one action; it is a sequence competing for limited time.

Runway's Gen-4 prompting guidance recommends starting with the essential motion and adding one element at a time. Adobe's video prompt guide similarly emphasizes clear subjects, concrete actions, location, and camera description.

Replace abstract direction with visible behavior:

Weak: The launch feels energetic and premium.
Test: The bottle rises five centimeters as a narrow light sweeps from left to right.

First test: keep one subject, one observable action, and one unchanged environment.

4. Separate camera motion from subject motion

“Dynamic,” “cinematic,” and “exciting” do not define a camera path. Name the move and its relation to the subject.

Subject motion: The runner moves straight toward the doorway.
Camera motion: Locked camera at waist height.
Environment: Curtains move lightly; all furniture remains still.

If the camera drifts, test a positive visible state such as “locked camera” rather than a list of negatives. If the subject freezes, remove the camera move for one run to see whether two motion demands were competing.

First test: change only the camera line. Leave subject action, reference, duration, and style untouched.

5. Check event order against duration

Write the required beats as a short ordered list. Then ask whether the selected duration can show each beat clearly.

Beat 1: Closed box on table.
Beat 2: Lid opens.
Beat 3: Product rises into view.
Final frame: Product centered, lid still open.

If the output skips the middle or ends early, simplify the sequence before adding timing language. When the final composition matters more than the transition, use first/last-frame or other supported reference controls instead of asking prose to carry the entire state change. Adobe's composition-reference guide is a concrete example of a product exposing composition, frame, motion, and seed controls separately from the text description.

First test: remove one beat or increase duration through the structured control, but not both.

6. Isolate identity or product drift

For a person or product that must remain recognizable, mark the invariant that failed: face shape, garment, package silhouette, cap color, label geometry, material, or logo placement. Do not use “keep consistent” as the only instruction.

Choose the strongest available anchor: a clean source image, compatible references, first/last frames, or a workflow designed to preserve the source. Then reduce transformations in the same shot. A rotating package, opening lid, changing background, moving camera, animated label, and lighting change create several opportunities for drift.

First test: preserve the same reference and remove one transformation. If the product still changes, the shot may need a different mode or a practical edit rather than more prompt text.

7. Treat readable text and claims as a separate risk

If a generated sign, package label, price, or benefit statement must be exact, do not judge it from a thumbnail. Read it frame by frame. A visually polished clip that changes a digit or qualification has failed the commercial brief.

When exact text is not stable, generate a clean plate and add approved typography in editing. When the text is a regulated or commercial claim, compare the final export with the approved source after every regeneration.

First test: remove generated typography from the shot or reduce it to one short required string. Do not change camera and subject motion in the same run.

Close each repair-log row before opening another

Use this six-step loop for at most three controlled tests before reframing the shot.

  1. Name the first failure. Choose the earliest frame or beat that departs from the brief.
  2. Assign one control family. Mode, setting, reference, subject/action, camera, timing, identity, or text.
  3. Protect the passes. List everything that should remain unchanged.
  4. Change one variable. Make the smallest meaningful edit in that family.
  5. Compare the same evidence. Review the same timecode, final frame, and invariant.
  6. Record the result. Improved, unchanged, or regressed—and the new run ID and cost.

Changing one variable does not mean changing one word. Replacing text-to-video with image-to-video is one mode change. Removing three conflicting references is one reference-set change only if you document the new set and keep every other control fixed.

Know when to stop reprompting

Stop and reframe the shot when:

  • the required action cannot fit the available duration;
  • the source and target states imply an unstable transformation;
  • exact text, legal copy, or product geometry remains unreliable;
  • three controlled tests do not improve the named failure;
  • a simpler edit, composite, camera cut, or two-shot sequence can satisfy the brief;
  • the next test would exceed the agreed credit or review budget.

Reframing is not failure. A two-shot edit with one clear action per clip can be more controllable, reviewable, and reusable than one overloaded generation.
